Patch, refactor, or partial rebuild?

This is the decision founders keep getting stuck on. The right answer is rarely emotional. It usually comes down to where the risk lives, how central that area is, and whether the current structure can support trustworthy change.

Patch

Use when the structure is mostly sound and the issue is local: missing edge cases, shallow bugs, small deployment cleanup, narrow UX or logic fixes.

Refactor

Use when the behavior is worth keeping but the implementation is making safe change too expensive or too scary.

Partial rebuild

Use when a concentrated risk zone is holding the rest of the product hostage — especially auth, billing, core data model, or another system everything depends on.

Three practical questions

  • Does this area already provide real product value?
  • Can we explain how it works well enough to change it safely?
  • If this broke under stress, how much trust or revenue would it damage?
